Temu and SHEIN Business Model Analysis: How Extreme Supply Chain Efficiency Is Disrupting Global Retail

Temu and SHEIN were the two most explosively growing platforms in global e-commerce from 2022–2024, representing two distinct business logics for Chinese platforms going global. Common ground: both deeply use China’s supply chain cost advantages (particularly Yiwu and Guangzhou industrial clusters), bypassing traditional intermediaries to reach global consumers directly.

## Temu: The Extreme Price War

**Business model**: Pinduoduo’s wholly-owned cross-border e-commerce platform launched in North America in September 2022, becoming the top-downloaded US shopping app by that year’s Black Friday. Core logic: “price war” — extremely low product prices (apparel $1–5, electronics accessories a few dollars); Pinduoduo parent company sustains growth with billions in annual marketing budget (including Super Bowl ads) and logistics subsidies.

**Supplier model**: Temu uses “full consignment” — Chinese suppliers provide goods only; Temu unilaterally handles pricing, warehousing, logistics, marketing, and customer service. Suppliers have almost no pricing power with razor-thin margins. This ensures consistently low prices but creates supplier total dependence on Temu with no brand accumulation.

**Sustainability challenges**: tariff shock (after the US eliminated the de minimis exemption for sub-$800 packages, Temu’s business model faced significant impact); continued losses (marketing-for-growth model runs deficits long-term); product quality and IP issues.

## SHEIN: The AI-Evolved Ultra-Fast Fashion

**Business model**: SHEIN’s “ultra-fast fashion” uses AI analysis of social media trends to design, sample, and small-batch produce (100–500 pieces) new items within days — launching to test sales, only reordering bestsellers in bulk. This allows thousands of new products daily — multiples of Zara’s ~10,000 yearly items — dramatically reducing inventory risk.

**Marketing**: SHEIN pioneered micro-influencer marketing, providing free products to hundreds of thousands of micro-influencers globally in exchange for reviews, covering massive user touchpoints at very low cost. SHEIN content on TikTok + Instagram has formed an independent UGC ecosystem.
